NATO in Ukraine did not happen, was not going to happen for a least 5 years and will likely not happen now.

Were they afraid Feb 23, then suddenly became desperately afraid overnight and had no choice but to launch a massive invasion (called a peacekeeping effort in the Dunbass region).

If they were so afraid and everyone agreed with the fear, why didn't they promote it as the reason for the attack?

Why, because the population wouldn't buy the nonsense. They had to invent a big bad bogeyman fear of Nazi's everywhere. Some in the west reading the propaganda believe it too.

Joining NATO is a big red herring.

Let me take it even further. If Putin and his cronies have fear of NATO it's this. They know, with NATO backing a country up, they can't invent a reason to invade without the US getting involved. They know NATO limits their expansionistic dreams of putting the old Soviet Union boundaries back in place. They know, it means they have to build their own economy and compete with the land and people they have. Obviously, they have no confidence in building a vibrant society like that. They would prefer to steal petrochemicals and land instead.

Fearing NATO therefore isn't fear of invasion - it's fear of limits to their expansion. After all, who in their right mind would fear NATO invading their country? Heck, most of NATO are so unmotivated by the enterprise they barely fund it.

That will obviously change now as NATO countries become highly motivated - cause and effect.
