What do you think MSFT did in December of 96? Massive restructuring, dilution of major revenue streams (all of the free internet software and developer programs), massive reallocation of human resources. The difference is MSFT executed properly by investing in the future. You are incorrect in saying MSFT never had to do it, they did it jsut recently. The difference is that they succeeded.
