I'll defer to your recollection of Christensen's conclusions, but I recall that he said that if you do not make it a seperate operating unit, the same pressures that would cause its failure will eventually undermine the effort. He used IBM's PC as an example. An independent org got made the IBM PC #1 with all of the classic open-proprietary decisions, but eventually the corporation squandered IBM's PC lead with a closed proprietary architecture (microbus) which failed long before IBM recognized.
