There were a few groups with little to no coordination among them.

I don't know if you followed what was going on in Afghanistan before 9/11, but there was no talk of no "Northern Alliance". There was various groups giving what damage they could to the Taliban.

Only after 9/11 and talks of fighting the Taliban were they organized together (with considerable American help, which definitely did them a world of good in terms of strategic planning, equipment, training, etc) and started acting in a concerted effort.
