Millions of installed Windows computers and office software

And I think that is the rub.. Those legacy software will run on x86 based Window 8 device (tablet and phone) but won't run on ARM based Window 8. But x86 Window 8 device is going to be more expensive. And what legacy PC software will run well in a phone??? I can see office running on a tablet but I cannot see a quicken or an excel spread sheet running on a phone.. I think that is the reason Msft go to all the trouble to support both ARM and x86 device in Window 8. The PC based software can bring Window 8 users to Tablet but they need ARM based Window 8 phone... And the user migration is iffy at best if you read any of the Window 8 review so far (I read at least 40+ reviews so far). The Metro interface is builded for phone and Tablet user. Using it on desktop is chaotic, I think by launch they will have to offer user a way to disable Metro on desktop. With so many vendors trying to launch their Window 8 Tablet at the same time and the demand is iffy. I see a lot of write down, ala RIMM on playbook and may be that is the way to get more Window 8 tablet sales, selling below cost.. I think Window 8 phone is going to stand on it'a own. There is no tie between Window 8 phone and Window on PC. It will sink or swim depending on how many folks like Metro interface and the number of apps available on the ARM based phone (don't think we will see many x86 based window 8 phone until cost is in parity with ARM based phones)..
